The decay of identifiers wasn't just a technical hurdle for the Guardian; it was an existential threat to the publisher’s ability to fund quality journalism. Advertisers demanded addressability, but privacy regulations made this nearly impossible via traditional means. This created a "Signal Paradox": premium inventory was being commoditised in opaque auctions where high "tech taxes" and a lack of transparency siphoned value away from the publisher.
The Guardian and Google partnered to "clean the pipes," moving from reactive selling to a proactive curation strategy. The team executed this re-engineering through three technical levers. First, they audited first-party signals via Google Ad Manager, achieving 74% Secure Signal coverage across 12 providers. Second, they enabled Open Bidding Direct Pay (OBDP) to simplify the supply path, ensuring advertiser investment reached journalism directly. Finally, they overhauled yield management into just 20 regional rules, narrowing the unpriced inventory gap from 17% to 5%.
By prioritising Supply Path Efficiency, the team offered global agencies a high-integrity alternative to opaque auctions.
The results are clear: a 21% average revenue uplift on enriched inventory and a 200% surge in spend from top-tier, SPO-conscious buyers. PMP volume grew by 80% YTD, providing the demand for curated access at scale, while maintaining 81% viewability (exceeding premium buyer benchmarks) and sub-second creative loads. As a result of a more efficient and collaborative stack, the Unfilled Rate dropped from 13% to 6%
